Shopify Agency
A Shopify Agency That Runs the Store, Not Just Builds It
Management, marketing, development and creative for Shopify and Shopify Plus merchants — delivered by one team that owns the result rather than handing it between three vendors.
- One team across store operations, acquisition, conversion and retention
- Theme, app and speed work done by the people who then have to market the store
- Reporting tied to revenue, contribution margin and repeat rate, not vanity metrics

The Problem
Shopify challenges we solve
Shopify removes most of the technical excuses. What is left is usually merchandising, traffic quality, conversion and the app stack — and those are the ones that cost money quietly.
Flat sales on rising spend
Ad costs climb, sessions hold steady and revenue does not move. The store is converting the same traffic slightly worse every month.
A theme that got slow
Eleven apps, four script tags and a hero video. Mobile LCP over four seconds, and every new feature makes the next one slower.
Catalog nobody owns
Collections built once and never revisited, missing metafields, inconsistent variant naming and products that never surface in search or filters.
No organic visibility
Product pages with thin duplicate copy, collection pages with no content and a blog nobody has touched since launch.
Cart and checkout leakage
Shipping cost revealed too late, no express wallets, and a cart drawer that makes it easy to leave and hard to continue.
A desktop-first experience
Seventy percent of sessions on mobile, signed off on a 27-inch monitor. Tap targets, filters and PDP layout all built for the wrong device.
Email that is only campaigns
A weekly send to the whole list, no welcome flow worth the name, no browse abandonment and a win-back that never fires.
App sprawl
Subscriptions for tools nobody uses, two apps doing the same job, and a monthly bill that has quietly become a line item worth auditing.
Vendor fragmentation
An agency for ads, a freelancer for the theme and a VA for listings. Nobody is accountable for the number at the bottom.
Reporting nobody trusts
Shopify analytics, GA4 and the ad platforms all disagree, so decisions get made on whichever number supports the plan.
One-and-done customers
Strong first purchase, almost no second. Acquisition cost never gets amortised because nothing brings people back.
Growth the setup cannot carry
A configuration that works at 500 orders a month and creaks at 5,000, because nothing was designed for the second number.
What We Do
Our Shopify services
Eight services covering the whole store. Each one links through to the specialist page where the methodology lives — this page is about how they work together on Shopify.
01
Day-to-day store, catalog, merchandising and operational management, run to a documented weekly rhythm.
02
Integrated acquisition and growth strategy across search, paid, social, email and content.
03
Technical, collection, product and content optimization built around how Shopify actually generates URLs.
04
Google Search, Shopping, Performance Max and Meta, wired to a clean product feed and clean conversion data.
05
Product pages, navigation, cart and checkout optimization, tested rather than assumed.
06
Lifecycle marketing, automation and the repeat-purchase work that makes acquisition affordable.
07
Themes, custom sections, app and API integrations, and the performance work that keeps it fast.
08
Product, campaign and performance creative, produced against what the ad and PDP data says is working.
Not sure which of these you actually need? A Shopify audit looks at all eight and tells you which two are costing you the most right now. Pricing for each is on the pricing page.
Operations
Shopify store management
The unglamorous work that decides whether everything else compounds. Run weekly, documented, and visible to you in a shared board.
Products & Catalog
- Product updates, new launches and end-of-life handling
- Collections — automated rules, manual curation and sort order
- Merchandising: hero placement, bundles, cross-sells and badging
- Catalog organization — tags, metafields, variants and naming standards
Store Operations
- Store administration, settings, markets and shipping profiles
- Promotions, discount codes and automatic discount rules
- Content updates — pages, banners, navigation and announcement bars
Optimization
- Store health — broken links, redirects, out-of-stock handling
- Performance monitoring against Core Web Vitals and theme weight
- Continuous improvements shipped in a prioritised weekly queue
Reporting
- Sales by channel, collection and product with period comparison
- Store performance — conversion rate, AOV, sessions and repeat rate
- Growth opportunities flagged with an estimated size and effort
This is the same operating model described on our eCommerce management page, applied specifically to Shopify.
Growth Model
Shopify marketing & growth
Three lanes, three outcomes. Most Shopify stores run one of them well and treat the other two as someone else’s problem, which is why growth stalls.
SEO
Google Ads
Meta Ads
Content
Traffic
Qualified sessions from people with commercial intent, at a cost you can defend against contribution margin rather than revenue.
CRO
UX
Product pages
Conversion
More of that traffic buying, from research-led changes to navigation, PDPs, cart and checkout — tested, not guessed.
SMS
Retention
Repeat Revenue
Second and third orders that arrive without paying for the click again, which is what makes the first lane affordable.
Full detail on each lane lives on eCommerce marketing, CRO and email & retention.
Build
Shopify development & technology
Development that is planned around what the store has to do commercially, by the team that has to market it afterwards.
Ten areas we work in on Shopify. Migrations and Plus work are scoped separately because they carry risk that a monthly retainer should not absorb.
- Shopify store development — new builds from scoping to launch
- Theme customization on Dawn, premium themes and bespoke builds
- Store redesign with the existing conversion data as the brief
- Shopify migrations from WooCommerce, Magento, BigCommerce and custom carts
- Custom sections and features built native rather than bolted on
- App integrations — selection, configuration and the audit that removes three
- API integrations to ERP, 3PL, POS, CRM and subscription platforms
- Performance optimization against Core Web Vitals and real device data
- Technical maintenance, monitoring and a staging workflow that catches regressions
- Shopify Plus development — Functions, Flow, Markets, B2B and checkout extensibility
The full engineering process, stack and QA approach is on our eCommerce development & technology page.
Conversion
Shopify CRO & customer experience
Every step below leaks. We find which one leaks most for your store before touching anything, because the biggest win is rarely where people expect it.

Discovery
- Navigation and menu structure
- Product discovery, search and filtering
- Collection page layout and sort logic
Product
- Product page structure and content order
- Imagery, variant selection and stock messaging
- Trust elements — reviews, guarantees, delivery promise
Mobile & Cart
- Mobile UX, tap targets and sticky add-to-cart
- Cart drawer experience and continue-shopping path
- Upsells and cross-sells that do not interrupt
Checkout & Testing
- Checkout friction, wallets and shipping transparency
- A/B testing with a stated hypothesis and stop rule
- Post-test rollout, monitoring and documentation
We run A/B tests where traffic supports significance and sequential validation where it does not — the method is set out on the CRO page.
Stack
Shopify apps & integrations
We are not tied to any vendor. The right stack is the smallest one that does the job, because every app is weight on the page and a line on the bill.
Marketing
- Email & SMS platforms
- Reviews and UGC
- Loyalty and referrals
Analytics
- Tracking and server-side events
- Reporting and dashboards
- Attribution and post-purchase surveys
Operations
- Inventory and purchasing
- Shipping and rates
- Fulfillment and 3PL connections
Customer Experience
- Site search and merchandising
- Personalization and recommendations
- Support, helpdesk and returns
Business Systems
- CRM
- ERP
- Accounting and reconciliation
App audits are part of every engagement. On the last five we ran, the average store was paying for two tools it had stopped using.
How It Works
Our Shopify growth process
Six steps. The first one is the one most agencies skip, which is why month three is usually where the plan falls apart.
01
Audit
A full read of the store: catalog and merchandising, SEO, paid media, CRO, retention and technology. You get the document whether or not you continue.
02
Identify Growth Opportunities
Everything the audit found, sized by likely revenue impact and effort, so the argument about what to do first happens on evidence.
03
Build the Strategy
A twelve-month plan with a ninety-day detailed sprint, named owners, a measurement framework and the numbers we expect to move.
04
Implement
Weekly delivery against a shared board. Store, marketing, development and creative work run in parallel rather than in a queue.
05
Measure & Optimize
Monthly reporting on revenue, conversion rate, AOV, repeat rate and channel contribution, with what we learned and what changes next.
06
Scale
Push budget and effort into what proved out, cut what did not, and add channels or markets only once the core is stable.
The audit in step one covers store, SEO, paid media, CRO, retention and technology together — the point is finding which of the six is actually the constraint.
Fit
Shopify services by business goal
Start from the outcome you need this quarter and work backwards. Most stores need two of these, not eight.
Your goal
How we help
Launch a Shopify store
Design & development — scoping, build, catalog setup, launch checklist and post-launch monitoring.
Grow organic sales
Shopify SEO — technical foundation, collection and product optimization, and content that earns non-brand traffic.
Generate sales quickly
PPC & Shopping — feed hygiene first, then Search, Shopping and Performance Max structured for margin, not just ROAS.
Improve conversion rate
Shopify CRO — research, prioritised hypotheses and testing across PDP, cart and checkout.
Increase repeat purchases
Email & retention — lifecycle flows, segmentation, post-purchase and win-back programmes.
Improve store performance
Development & optimization — theme weight, app audit, Core Web Vitals and stability work.
Manage day-to-day operations
Shopify management — catalog, merchandising, promotions, content and reporting on a weekly rhythm.
Scale an established store
Integrated growth strategy — all lanes running together with one plan, one forecast and one owner.
Why Us
Why choose us as your Shopify agency
Eight reasons that are checkable rather than adjectives. Ask us for evidence on any of them.
eCommerce-First Expertise
We do not do eCommerce alongside brand work and SaaS retainers. Every client sells products online, so the pattern library is deep and specific.
Management + Marketing + Technology
The three usually sit with three vendors. Here they sit in one team, so the theme change and the ad account change happen in the same week.
Full-Funnel Growth Strategy
Traffic, conversion and retention planned as one system. Pushing spend into a store that converts at 1.1% is not a strategy.
Revenue-Focused Optimization
We report contribution after ad spend and COGS, not just ROAS. It is a less flattering number and a more useful one.
Data-Driven Decisions
A single measurement setup agreed up front, so GA4, Shopify and the ad platforms are reconciled before anyone argues about performance.
Integrated Specialist Team
Specialists in each discipline rather than generalists spread thin, coordinated by one account lead who owns the number.
Scalable Support
Capacity that flexes for peak, migrations and launches without renegotiating the whole retainer each time.
Transparent Reporting
You own every account. Reporting shows what we did, what it cost and what moved — including the tests that failed.

CHALLENGE
Strong brand search, almost no non-brand traffic. Collection pages had no content and PDP copy was manufacturer boilerplate across 1,900 SKUs.
SERVICES USED
Shopify management, SEO, CRO and creative.
STRATEGY
Rebuild collection architecture around how people actually shop the category, then earn non-brand traffic before touching paid spend.
EXECUTION
Collection content programme, metafield-driven PDP template, internal linking rebuild, and a PDP test sequence on imagery and delivery messaging.
RESULT
Non-brand organic sessions up 3.1x over nine months, with conversion rate holding through the traffic increase rather than diluting.

CHALLENGE
A theme carrying eleven apps and a 4.1s mobile LCP. Paid traffic was expensive and the landing experience was wasting it.
SERVICES USED
Shopify development, PPC and CRO.
STRATEGY
Fix the destination before spending more on the click. Performance and PDP work first, media restructure second.
EXECUTION
App audit removing four tools, theme rebuild on a lighter base, image and script strategy, then a Shopping and PMax restructure on a cleaned feed.
RESULT
Mobile LCP to 1.6s, paid conversion rate up 34%, and blended ROAS up from 1.9x to 2.9x on flat spend.

CHALLENGE
Good first-purchase performance, weak second. One weekly campaign to the whole list and no lifecycle automation worth the name.
SERVICES USED
Email & retention, CRO and creative.
STRATEGY
Treat the second order as the growth lever, since acquisition cost was already at the ceiling the category allows.
EXECUTION
Eleven lifecycle flows built and tested, RFM segmentation, subscription onboarding sequence, and post-purchase creative reshot.
RESULT
Repeat purchase rate up 38%, flow revenue from 9% to 31% of email revenue, and 90-day CLV up 27%.

FAQs
Shopify FAQs
Eight questions that come up in most Shopify conversations. More on our full FAQ page.
Do you only work with Shopify?
No. We work across Shopify, WooCommerce, BigCommerce and Adobe Commerce, plus the major marketplaces. Shopify is the platform we see most often, and this page exists because the way you run growth on Shopify differs enough from the others to be worth its own answer. If you are on another platform, the equivalent pages are linked from platforms we support.
Can you take over a store built by another agency?
Yes, and it is most of what we do. The first two weeks are an audit and a handover: theme and app inventory, code review, account access, tracking reconciliation and a documented list of what we inherited. You get that document regardless of what happens next.
Do we need Shopify Plus?
Usually not. Plus earns its cost at higher order volumes, or when you specifically need checkout extensibility, B2B, Markets at scale, Functions or multiple storefronts. We have moved clients onto Plus and we have talked clients out of it. The maths is order volume and the specific features, not ambition.
How long before we see results?
Paid media and CRO changes show inside 30 to 60 days. Retention flows show a first read at 60 to 90 days. SEO on a store with an unbuilt collection architecture is a six-month conversation. We will tell you which of these your store is before you sign anything.
Will you reduce the number of apps we pay for?
Almost certainly. An app audit is part of onboarding. We look at what each one does, whether anything else already does it, what it costs in subscription and in page weight, and whether removing it needs development work. The saving usually covers part of the retainer.
Who owns the Shopify store and the ad accounts?
You do, always. We work in your accounts under our own user logins. If the relationship ends, we remove our access and everything — theme, code, flows, campaigns, documentation — stays with you.
Do you do one-off projects or only retainers?
Both. Migrations, replatforms, theme rebuilds, audits and CRO programmes run as projects. Management, marketing and retention run as retainers because they are ongoing by nature. Many clients start with a project and move into a retainer afterwards.
How do you report on performance?
A monthly report and a live dashboard covering revenue, sessions, conversion rate, AOV, repeat rate and channel contribution, reconciled between Shopify, GA4 and the ad platforms. It includes what we shipped, what moved, what did not, and what changes next month.
